Sourcing Fabric for a New Clothing Label: Why Minimum Order Quantity Decides Everything

Why MOQ is the real barrier for a new clothing brand in India, how to sample before bulk, and how to structure a first fabric order without dead stock.

Most new labels in India do not fail on design. They fail on the first fabric order — because the minimum order quantity forced a bet far larger than the evidence justified.

The actual problem

Ask a mill for a printed fabric and the usual answer is 50 to 100 metres per colourway, sometimes more. For an established brand that is routine. For a new label it means committing to roughly 30 garments in one print before a single customer has seen it.

Multiply by four prints in a debut collection and you have bought 200–400 metres — well over a lakh in fabric — on instinct. The predictable outcome is that one print sells and three sit as dead stock.

The way around it

Sample properly first. Our catalogue fabric is sold by the metre from 1 metre, which means you can:

  • Buy 3 metres each of six candidate prints
  • Make one garment in each
  • Photograph and test them — a pre-order, a pop-up, an Instagram poll
  • Put your bulk money behind the two that actually got demand

Total fabric outlay to find out: roughly Rs4,500–12,000 depending on base, against a lakh-plus committed blind. The same designs are then available in bulk on the same base, because everything is printed to order rather than sold from stock.

Structuring the first bulk order

Our bulk tiers: 10% from 7 metres, 15% from 26, 20% from 50, and 25% from 100 metres at the mill-direct rate.

The 100 metre tier is where the economics genuinely change, and it is also where you can recolour any catalogue design to your own Pantone at no design charge. If you are close to 100 metres, it is usually worth consolidating to reach it — but only on a design you have evidence for.

Practical points that catch new brands out

  • Order for the size ratio you will actually sell, not an even spread. Recalculate consumption accordingly.
  • Directional prints cost more. A vertical stripe adds 15–20% to fabric consumption.
  • Repeat orders need the design code. Every design has a permanent code — quote it and the print is reproducible.
  • Do not approve colour from a screen. Ask for a strike-off or lab dip on anything colour-critical.
  • Lead time is not only production. We dispatch within a week from Surat; transit is separate.
